First Coordination Meeting of the LeadEx Project: Laying the Foundations
The first coordination meeting of the LeadEx project marked the official start of the joint work among partner regions. Held online in June 2025, the meeting focused on establishing the project’s organisational framework, confirming initial commitments, and aligning partners around the objectives of the first semester.
During the session, partners confirmed the formal approval and digital signature of the Partnership Agreement, ensuring a shared governance framework for the project. A detailed review of the first-semester task tracker was also carried out, highlighting completed milestones such as the study visit to the Lead Partner in Spain, the development of the communication strategy, and the creation of the project’s visual identity and online presence.
Another key focus was the launch of the Policy Needs Survey, coordinated by the Advisory Partner, which was approved by all partners and set the basis for the forthcoming regional diagnoses. Partners also discussed the organisation of the first round of stakeholder meetings, scheduled across regions during the following months, and reviewed initial communication tools, including the project poster and the launch of the LeadEx video library.
This first coordination meeting set a solid foundation for collaboration, clarified responsibilities, and established a shared roadmap for the initial implementation phase of the project.
Advancing Towards Semester Two: Strategic Planning and Financial Coordination
The second coordination meeting of the LeadEx project, held online in September 2025, focused on closing the first semester and preparing the transition towards the next phase of implementation. Partners reviewed progress against planned activities and confirmed that most first-semester milestones had been successfully completed.
Discussions highlighted achievements such as the organisation of the Kick-off Meeting and Steering Committee in Murcia, the publication of the Project Management Manual, and the activation of communication channels. At the same time, partners identified remaining tasks, including the completion of regional education diagnosis reports and the organisation of regional launching conferences.
A key strategic topic was the preparation of the second semester, with particular attention given to the upcoming mobility to Estonia. Partners discussed the structure of the planned interregional seminar, policy debate, and study visit, while also considering the possibility of rescheduling the activity to March 2026 to ensure optimal participation.
The meeting also addressed financial and reporting matters. Partners received guidance on financial reporting rules, the appointment of financial managers, and upcoming training sessions with the Interreg Europe Joint Secretariat. Communication and stakeholder engagement were reinforced as essential elements to ensure the visibility and impact of the project. Overall, the meeting strengthened coordination across regions and provided clear direction for the start of the second semester.
From Diagnosis to Action: Preparing Interregional Learning and the Estonia Study Visit
The third coordination meeting, held in October 2025, marked a key turning point in the LeadEx project, as partners moved from diagnostic work towards interregional learning and implementation. The main objective of the meeting was to finalise all pending first-semester deliverables and prepare the work under Work Packages 3, 4 and 5.
Partners confirmed progress on the Regional Education Diagnoses and agreed on final deadlines for completing documentation related to communication and stakeholder engagement. The Lead Partner presented the priorities for the second semester, with a strong focus on teacher Continuous Professional Development (CPD) as the central thematic area.
A major highlight of the meeting was the detailed preparation of the Study Visit to Estonia, scheduled for March 2026. Estonian partners presented the draft programme, including workshops, interregional seminars, and visits to educational institutions. The importance of coordination across work packages was emphasised to ensure coherence between analysis, learning activities and policy discussions.
The meeting also included an update on the comparative educational analysis being developed across regions, including SWOT analyses and shared challenges. These insights will feed directly into the final Educational Diagnosis Report and support future policy learning. This coordination meeting reinforced the project’s shift towards concrete interregional exchange and learning, setting the stage for the next major project milestones.
Strengthening Capacity Building and Preparing for Interregional Exchange
The fourth coordination meeting of the LeadEx project, held in December 2025, focused on strengthening capacity building activities and ensuring readiness for the upcoming interregional exchange in Estonia. Taking place in the second semester of the project, the meeting centred on methodological alignment and concrete next steps.
Work Package 3 was presented by the Danish partner, highlighting the importance of the Good Practice Template as a core tool for interregional learning. Partners received guidance on how to document good practices in a structured, comparable and evidence-based manner, ensuring their relevance for policy transfer.
Work Package 5, led by the Polish partner, focused on Continuous Professional Development for teachers. Partners discussed the identification of at least one CPD good practice per region, emphasising stakeholder involvement, policy relevance and transfer potential.
Estonian partners provided updated information on the organisation of the Study Visit in March 2026, including participation figures, draft agenda and logistical arrangements. Communication and reporting obligations were also reviewed to ensure consistent project visibility across regions. This meeting consolidated the methodological foundations of the project and ensured that all partners are aligned and prepared for the forthcoming interregional learning activities.
Strengthening interregional learning and preparing the Estonia Study Visit
The fifth coordination meeting of the LeadEx project was held online on 5 February 2026, marking a key milestone as the project entered its second semester. The meeting focused on consolidating ongoing work, preparing the forthcoming Study Visit to Estonia, and advancing interregional learning activities related to Continuous Professional Development (CPD) for teachers.
During the session, partners reviewed the status of the Study Visit to Estonia, scheduled for March 2026. Updates were provided by the Estonian partners on participant registrations and programme development, with confirmation that final programme details and practical information would be shared by the end of February. Partners were reminded of key deadlines, including the submission of presentations and workshop outlines, and coordination arrangements to support smooth implementation of the visit.
A central part of the meeting was dedicated to WP5 on Continuous Professional Development for Teachers, led by the Polish partner. Partners exchanged updates on the submission of CPD Good Practices using the official Interreg Europe template and discussed next steps ahead of the Study Visit, including peer review and preparation of targeted presentations. In this context, Denmark announced its intention to carry out a comparative methodological analysis of all collected Good Practices, with the aim of identifying transferable approaches and strengthening interregional learning outcomes.
Under Any Other Business, partners were informed about the progress of the Joint Report, with a revised draft to be circulated for comments in the coming days. In addition, a proposal was made to organise an additional coordination meeting with the Lead Partner to support the checking and validation of CPD Good Practices once uploaded to the Interreg Europe platform, ensuring consistency and quality across regions. Overall, the meeting reinforced coordination among partners, clarified upcoming tasks and deadlines, and set a clear pathway towards the successful implementation of the Study Visit to Estonia.
Final preparations ahead of the Estonia Study Visit
The sixth coordination meeting of the LeadEx project took place online on 4 March 2026, bringing partners together for the final preparations ahead of the upcoming Study Visit to Estonia (9–11 March 2026). As the last coordination meeting before the visit, the session focused on confirming key organisational aspects and ensuring that all partners are fully prepared for this important interregional learning activity.
During the meeting, the Estonian partners provided final updates on the programme, participant numbers and logistical arrangements for the visit. Partners were reminded to submit their presentations in advance and informed about several practical aspects to facilitate the smooth organisation of the event, which will also involve additional local stakeholders participating in the interregional seminar.
The meeting also included a review of the Good Practices on Continuous Professional Development (CPD) for teachers, coordinated by the Polish partner. All participating regions have now submitted their practices using the official Interreg Europe template. The next step will involve a comparative methodological analysis led by the Danish partner, aimed at identifying transferable approaches and strengthening the project’s interregional learning outcomes.
Updates were also shared on communication and reporting activities, including online visibility, project communication outputs and coordination of reporting activities for the current semester. Overall, the meeting helped ensure that all partners are aligned and ready for the upcoming Study Visit to Estonia, marking an important step in the ongoing exchange of experiences and cooperation within the LeadEx project.
From Consolidation to Implementation: Preparing Semester 3 and the Montenegro Study Visit
The seventh coordination meeting, held in April 2026, marked the transition from the consolidation of second-semester activities to the preparation of upcoming actions under Semester 3. The main objective of the meeting was to review progress, address pending tasks, and align partners on the next phase of implementation.
Partners confirmed that most second-semester activities had been successfully completed, including the identification of good practices and the delivery of key outputs. Remaining tasks, particularly the upload and validation of good practices in the Interreg Europe platform, were discussed and aligned among partners.
Looking ahead, the Lead Partner outlined the main priorities for the third semester, with a focus on stakeholder engagement, the development of good practices on inclusion, diversity and excellence, and the continuation of interregional knowledge exchange activities.
A central element of the meeting was the initial coordination of the Study Visit to Montenegro, scheduled for October 2026. The hosting partner provided preliminary input on the organisation of the visit, including locations and general structure, while partners agreed to continue preparations through dedicated coordination meetings.
The session also addressed communication and reporting activities, with an overview of ongoing dissemination actions and upcoming deadlines. Additional discussions highlighted practical and methodological considerations, including the use of a common template for good practices and the need to adapt submissions to the character limits of the Interreg platform.
This coordination meeting reinforced the project’s progression towards implementation and preparation of future activities, laying the groundwork for the next phase of interregional cooperation and exchange.
LeadEx Enters Its Third Semester with a Focus on Inclusion, Stakeholder Engagement and Interregional Cooperation
Partners align upcoming activities, stakeholder involvement and preparations for the Montenegro Study Visit scheduled for October 2026
The eighth coordination meeting of the LeadEx Project, held online on 28 May 2026, marked the official beginning of the project’s third semester (May–October 2026) and reinforced the consortium’s commitment to advancing inclusive, diverse and excellent educational practices across participating regions.
During the meeting, project partners reviewed the current state of implementation and shared updates regarding the organisation of stakeholder meetings taking place throughout May. These meetings are expected to play a key role in identifying and validating new Good Practices focused on inclusion, diversity and excellence, which constitute the main objective of the semester.
Partners were also reminded of the importance of properly documenting stakeholder engagement activities by uploading meeting minutes and supporting evidence to the project’s shared coordination platform. Feedback gathered from regional stakeholders will contribute to strengthening the project’s interregional learning process and future policy recommendations.
A significant part of the session focused on preparations for the upcoming Study Visit to Montenegro, scheduled from 5 to 9 October 2026 in Budva and Kotor. The visit will bring together project partners and relevant stakeholders to exchange experiences, explore successful educational initiatives and reinforce collaborative work between participating regions.
The meeting additionally included brief updates on the ongoing work packages related to interregional learning methodology, policy development and inclusion, diversity and excellence. Communication and dissemination activities also featured prominently, including the publication of project news and social media content, the development of the third multilingual online newsletter, participation in Interreg Europe Policy Learning Platform events and the dissemination of project outcomes through regional media channels.
This eighth coordination meeting confirmed the project’s transition into a new implementation phase, consolidating stakeholder participation, strengthening interregional cooperation and preparing the ground for the next exchange activities under the LeadEx Project.
LeadEx Advances Its Third Semester: Selecting Good Practices and Preparing the Montenegro Study Visit
Partners review stakeholder engagement, confirm Good Practice timelines and shape the programme for the October 2026 mobility to Budva and Kotor
The ninth coordination meeting of the LeadEx Project, held online on 29 June 2026, brought partners together to advance the priorities of the project’s third semester, focusing on stakeholder engagement, the selection of Good Practices on inclusion, diversity and excellence, and the preparation of the upcoming Study Visit to Montenegro.
Partners reviewed the progress of the regional stakeholder meetings that support the identification of new Good Practices. While several regions had already held and reported on their sessions, the remaining partners – including Poland, Croatia and Montenegro – confirmed that their meetings would take place during July. The consortium was reminded of the importance of documenting these activities by uploading minutes and supporting evidence to the project’s shared coordination space.
A central part of the meeting was devoted to the selection of Good Practices for the current semester. Each partner is to identify one practice focused on inclusion, diversity and excellence, validated through stakeholder feedback, and to prepare a concise fifteen-minute presentation for the Montenegro Study Visit using the project’s common template. Partners agreed on 25 September 2026 as the target date for finalising and sharing their presentations and accompanying templates.
Preparations for the Study Visit to Montenegro, scheduled from 5 to 9 October 2026 in Budva and Kotor, featured prominently in the discussion. The hosting partner presented the draft programme, which combines an overview of the Montenegrin education system with site visits to vocational and higher education institutions, a meeting with local authorities, and thematic workshops on inclusive policies, leadership, digital tools and teacher competences.
On communication and reporting, partners reviewed the dissemination activities planned for the third semester, including project news and social media content, the next multilingual online newsletter, participation in Interreg Europe Policy Learning Platform events, and outreach to regional media. Looking ahead, partners agreed to reconvene in September to continue coordinating the autumn activities and noted preliminary dates in spring 2027 for a future study visit to be hosted by Denmark.
LeadEx Fine-Tunes the Montenegro Study Visit and Sets a Course for 2027
In their tenth coordination meeting, held online on 11 September 2026, the LeadEx partners closed the arrangements for the October mobility to Budva and Kotor, reviewed financial and communication matters, and agreed the dates for the next Study Visit to Denmark.
The LeadEx partnership held its tenth coordination meeting online on 11 September 2026, gathering thirteen representatives from the partner regions. Chaired by Francisco Veas Iniesta on behalf of the Lead Partner, the Region of Murcia, the session marked the closing stretch of the project’s third semester, with the Study Visit to Montenegro now firmly in view.
Montenegro (PP06) presented the near-final programme for the Study Visit, which will run from 5 to 8 October 2026 with Budva as its base and a working day in Kotor. Partners will explore the Montenegrin education system, share their Good Practices, visit vocational and maritime schools, and hold the project’s Steering Committee meeting at a secondary school in Budva.
Ahead of the mobility, each partner will present one Good Practice on inclusion, diversity and excellence in a fifteen-minute slot, with all presentations to be finalised by 25 September 2026. Twenty-one participants have already confirmed their attendance.
The partners also addressed administrative and financial matters — including the bank certificates required to process reimbursements — and reviewed the semester’s communication plan, which foresees an announcement article, a press release, a video interview, a multilingual newsletter and a coordinated LinkedIn campaign around the visit.
Looking further ahead, the partnership confirmed that the next Study Visit, hosted by Denmark, will take place from 20 to 22 April 2027, ensuring the continuity of the interregional learning that lies at the heart of LeadEx.
